Patient Funnel Dashboard

One trusted view of demand, marketing investment, lead handling, and new-patient outcomes — phased by what we can access today vs. what we build over the next 6 months.

The Vision

What We're Building

A single dashboard that follows the patient journey end to end — so we can see exactly where the funnel is working and where it breaks, location by location.

Marketing Investment
Promo spend, Google Ads
Traffic & Leads
Website, GA4, GHL forms
Calls & Opportunities
PeerLogic, Neurality voice
Appointments Scheduled
Voice, online, campaign
Completed New Patients
Power BI / Dental Intel
Outcomes
Production (when reliable)
The questions it answers for leadership
Are we generating enough demand?
Spend, traffic, leads and opportunities vs. capacity
Are practices converting it?
Call conversion, scheduling rate, show rate
Do we have the capacity?
New patients per FTE provider vs. the 30/month standard
Where do we intervene?
Locations flagged by goal variance — with data confidence shown
No Duplicate Reporting

How It Fits Our Reporting Stack

Each surface keeps a distinct job. The dashboard becomes the data engine the others draw from.

Weekly Exec Brief
Summary for Jordan with links — large project updates
Growth Readiness Rollup
Digital storefront audit — GBP, website, social gates
Quarterly Performance Workbook
Board-meeting output — will consume this dashboard's data
Downstream feeds are designed in from day one: each location's Growth Readiness Briefing pulls its funnel numbers from this dashboard, and the Quarterly Performance Workbook becomes its board-facing output — one set of numbers everywhere.

GHL Go High Level pilot
Pryor and Smile Center Orlando go live on GHL this month — both are Wave 1, so the shell captures forms and funnels from day one.

Belfast River has no row in the master crosswalk yet. Locations with questionable data can be excluded at the Stage 0 gate.
Why This Is a Real Project

Nine Data Sources — Where Each Stands Today

Set Expectations

The Size of This Project

Why it can't be a quick build
Two competing "new patients" numbers
Power BI and Dental Intel each report new patients. We must reconcile and pick one authoritative definition before anything ships.
Seven systems, seven location IDs
PeerLogic, Neurality, GHL, Google Ads, GA4, Dental Intel and Workday all name locations differently — every one must map to the master crosswalk.
Missing history limits year-over-year
Spend history starts Jan 2026; vendor history varies. Some YoY views simply can't exist until month 13.
Build Plan

Six Stages, Two Hard Review Gates

0

Define & Inventory

Coverage grid for all 20 locations. Metric definitions locked. Workday + Neurality requests out.

GATE: Amy signs off definitions & final location list
1

Design Recommendation

Multi-agent design study: architecture, data model, metric dictionary, wireframes.

GATE: design approved before any code
2

Data Foundation

Normalized location-month data store. Loaders for every source, manual-first.

One full month populated with completeness scores
3

Shell Dashboard (MVP)

Exec summary, sortable 20-location table, location detail, data-quality tab.

Review with real data before expanding
4

Feeds & Expansion

Briefing + Quarterly Workbook feeds. New waves added. Manual feeds upgraded to live.

Months 2–6
5

Power BI Handoff

Documented mapping package to the BI team, then alerts & intelligence.

IT partnership phase

Nothing gets built until the Stage 1 design is approved — the first two stages are definition and design only.

The Ask

Where We Need IT & Partner Help

#What we needOwnerWhenDetail
1Workday monthly provider reportHRIS / ITNow (Stage 0)Scheduled monthly FTE extract — dentists, specialists, hygienists — with a location code that maps to Paylocity. 12-field spec is written and ready to submit.
2Crosswalk vendor-ID columnsScottNow (Stage 0)Add PeerLogic, Neurality, GHL, Google Ads, GA4 and Dental Intel IDs to the master crosswalk; create the missing Belfast row.
3PeerLogic coverage confirmationGen4 IT / PeerLogicStage 0–2SQL export covers only 6 of 20 wave locations. Confirm which practices are actually on PeerLogic vs. missing from the export.
4SSO + hosting for the shell appITStage 3Host the dashboard behind Microsoft SSO on our existing app platform — same pattern as current internal tools.
5Google Ads coverage expansionDakota + ITStage 2–4The feed is live — daily metrics for 44 accounts in the Content Engine Postgres. Remaining: map the ~50 unmapped accounts, add practices missing from the MCC sync, and harden sync reliability.
6Power BI / Fabric handoffBI team (Ron)Stage 5We deliver a documented mapping package — semantic model, definitions, crosswalk — so BI inherits a clean system, not a mystery.

Green = needed now. The first three unblock Stage 0; the rest are staged so IT effort arrives exactly when the build needs it.

Eyes Open

Risks We're Managing Openly

Coverage is uneven by design
PeerLogic reaches 6 of 20 locations; GHL starts at 2. The dashboard shows "system not installed" honestly instead of blanks — an N/A is never a zero.
Mitigation: every cell carries a source + confidence label
Two new-patient definitions
Power BI and Dental Intel disagree on the network's most important number. Publishing both without reconciling would undermine trust on day one.
Mitigation: Stage 0 reconciles against a sample month; one becomes authoritative
Location identity drift
Rebrands, re-codes and vendor exports that name locations differently have broken joins before.
Mitigation: all joins route through the master crosswalk
Year-over-year gaps
Promo spend history starts Jan 2026; vendor history varies by system.
Mitigation: YoY cells display "history unavailable" until real prior-year data exists
This Week

Next Steps

WhenStepDetail
Jul 15Neurality meetingAmy collects the location-month Excel plus metric definitions, history depth, and a recurring monthly delivery commitment.
This weekSubmit the Workday request12-field monthly provider FTE report — the spec is written; needs an HRIS/IT owner to schedule it.
This weekCrosswalk handoff to ScottVendor-ID columns and the Belfast row — unblocks all downstream ID mapping.
On approvalKick off Stage 0Inventory agent builds the 20-location coverage grid; definitions locked; then the design study Sarah reviews before any build.
Decision requested: approve the staged plan and the Stage 0 kickoff. The full build plan document is available for review.
